Cited or bought: the two ways to appear in the answer your client reads

Since August 31, two slots exist in AI answers: earned citation and paid placement. Only one survives the month you stop paying. Order matters more than budget.

The short answer. ChatGPT ads for businesses opened August 31, 2026, and the next day the European Commission classified that same search as a very large online search engine. For two years everyone in this business asked the same question: how do I get AI to recommend me? It was the right question, because there was only one way to be there and that was it.

That question just got too small. And when a place has rules and has inventory for sale, the useful question stops being "how do I get in?" and becomes "which door and in what order."

Monday we covered both news events - August 31 and September 1 - and why the European number lands differently than a vendor study, in the week's recap. Short version for anyone who missed it: a regulator classified ChatGPT's search as a very large engine, and the designation was not a move against one company, because Reddit and Roblox hit the same threshold that same day. What makes ChatGPT's case different is not the label: it is that the day before, someone had put a price on the space inside. We are not re-telling the news here. Here is what neither story says on its own.


1. A chat is not a search - and the difference is what the person types

Everything else follows from this, so it is worth slowing down.

In a search engine, people type the minimum. Three words, four. "Marine engine repair Fort Lauderdale." Nobody tells their life story to a search box.

In a chat, that same person types something like this - and this is a message we put together for the example, not a query we collected:

"I have a 34-foot boat with an engine that has been failing since the last long trip, I was told it could be the water pump, I have a charter booked in three weeks and a pretty tight budget. Who do I bring this to in Fort Lauderdale?"

Same problem, same money. The difference is that in the chat the person puts the diagnosis, the timeline, the budget, and the worry in the same sentence.

Our take

That turns the response into the highest commercial intent moment that exists on the internet today, and explains why someone put a price on it in under two hundred days. They are not selling advertising space. They are selling the exact second when someone just said what they need and by when.

And it explains why the two slots are not interchangeable. In that second, the person is not comparing providers: they are waiting for a recommendation. A name that arrives recommended and a name that arrives paid enter that conversation with different weight, and no budget changes that.


2. Being cited: what it costs, how long it takes, and what you keep when you stop

This is the slot you earn. Short version, because the full mechanism is already published and we are not going to repeat it: you earn it by publishing your facts where a machine can read them, and by appearing in the lists and comparatives from third parties the assistant actually cites. What matters here are the three columns almost no one puts together:

  • What it costs. Work, not media budget. Hours of someone organizing information that already exists in your business and getting you included where people already recommend you by word of mouth.
  • How long it takes. Months. Not weeks. And it does not depend on you alone, because part of the work is other people mentioning you.
  • What you keep when you stop. Everything. A mention in a published comparative is still there the month you did nothing. A data point published as plain text is still readable next year.

Our take

The earned slot is slow and it is the only one that compounds. That makes it the worst option for the current quarter and the best for the next three - which is exactly the kind of thing that gets postponed forever.

And its uncomfortable side has to be said: it is the slot you do not fully control. You can do everything right and the assistant still cites someone else, because part of the input is third parties. Anyone promising a guaranteed citation is selling something they cannot deliver.


3. Being bought: what it solves, what it does not, and three things nobody knows yet

This is the new slot, and the one everyone will be talking about for the next six months.

  • What it costs. Money, every day, for as long as you want to be there. It is an operating expense.
  • How long it takes. Nothing. That is its real advantage, and it is not a small one.
  • What you keep when you stop. Nothing. The day you cancel the charge, you disappear from that screen as if you were never there.

What it actually solves. Two things, and they are legitimate. Time: if you have a launch, a short season, or a deadline, the paid slot exists for that. And measurement: an ad tells you what you paid and what happened, while the earned slot is much harder to attribute.

What it does not solve. It does not fix a destination page that does not answer what the person typed in the chat. An ad that takes someone to a page that does not address their actual question is money spent confirming you were not the answer. And three things nobody knows yet, including us: what percentage of responses will carry an ad, whether there will be local formats for a business serving one city, and what it will cost for a small service business. No public data exists on any of the three. Anyone giving you a number today is making it up.

Our take

The paid slot is not the enemy. It is a tool with a daily expiration date, and using it knowing that is an adult decision. Using it while believing you are building something is the expensive mistake.

That there are three big unknowns is also not an argument to wait. It is an argument to do first the part that does not depend on any of the three: what you publish works just as well if the ad costs two dollars or two hundred, and it works just as well if you never buy one.


4. Two slots with the same budget: the 12-month account

This is the part that usually does not get written down, so we are writing it down.

Imagine two businesses the same size, in the same sector, with the same monthly budget to get visible. One starts with the paid slot. The other spends the first three months on the earned slot and then buys. Same total money, different order.

The one that starts buying. Month one: visible. Month two: visible. Knows what each inquiry cost, and that is real and comfortable. Month twelve: visible, and the budget this month is the same or higher than month one, because the space got more expensive as competition arrived. If month thirteen is slow and they cut, they disappear. What they have accumulated after a year is a history of invoices.

The one that starts publishing. Month one: appears nowhere and it is frustrating. Month two: their data is readable and they start showing up in some responses. Month three: they land in a third-party comparative. Month four they buy ads, and something interesting happens: the ad performs better, because it lands on a page that already answers and on a name the assistant already mentions. Month twelve, if they cut, they are still visible in half the places.

Our take

The trap of the reversed order is not that the paid slot is bad. It is that it delivers results from month one, and that shuts off the urgency to build. Nobody postpones what is not working; you postpone what can wait because something else is already showing numbers.


5. The right order when you have no marketing team

It is the same for a marina, a boat repair shop, a dive school, or any service business that lives on referrals.

First, your business facts published as plain text where a machine can read them. Not inside an image, not inside a PDF. It is an afternoon of work and it is the prerequisite for both slots, because an ad leading to a silent page does not convert either. Which fields exactly and with which words depends on your sector and we work that out separately.

Second, where people land. A page that answers the full question the person typed in the chat, not a form. If this part does not exist, buying traffic is accelerating a leak.

Third, and only third, the paid slot. With published facts and a page that answers, an ad amplifies something that works. Before that, it amplifies a problem.

Our take

The order breaks down on the same side every time, and not from laziness. It breaks because step one cannot be presented in a meeting and step three can. A running ad is visible; a page that already answers the full question is not visible - you notice it three months later when the phone rings more. Almost everyone chooses what can be shown.

What to do

If you take one sentence from this: do not buy visibility until you have something that visibility can deliver. It is not an aesthetic preference - it is arithmetic: the paid slot multiplies what you already have, including zero.

Naty: What hurts me is that we have seen this before. I have built and run businesses across industries that have nothing in common, and the pattern was always the same: a new channel arrives, it is cheap, everyone gets in, and the year it gets expensive the ones who are left are the ones who also built something of their own. And what is most frustrating is that whoever built something of their own usually did not realize they were building it.

Todd: And from the numbers side, this is accounting, not marketing. An ad is an operating expense: you pay it, you consume it, it does not appear on the balance sheet. A citation is an asset: you build it once and it depreciates slowly. The mistake is not buying - it is buying while believing you are building.


The one thing to do this week

Monday the task was marking where you are. This is the one that decides what you do with that, and it builds on the same sheet.

Write your two slots and separate the readable part. Half an hour, no tools.

Divide a sheet into two columns: what is mine and what I rent. On the left goes everything that would still exist if tomorrow you canceled every marketing subscription you pay: your published data, mentions in third-party lists, your reviews, your email list. On the right, everything that would disappear.

Then look only at the left column and answer one question: is it published as plain text where a machine can read it, or is it inside an image, a PDF, a video, or the head of whoever answers the phone? Mark each line. The unmarked part exists, but it does not count when someone asks about your sector.

The first move comes out of that on its own: the most important fact in your left column that is not yet published as plain text gets published this week. One. Not twelve.
